George doesn't die, and he and the Kelvin rescue Nero from the Narada. Nero is head-injured, and mute. Nero stays with George and Winona and guards baby Jimmy like Sgt. Bothari from the Vorkosiverse. Eventually, Nero also enlists and serves with Jim when he's all grown up.
It ends up being Nero/Jim.
Any takers?

FOUND IT
prompt (i hope i hit the nail on the head): Nero was the only one that survived the voyage through the black hole - he gets saved by Kelvin but he's amnesiac and regressed to a more primitive state. He grows attached to young Jim and when Kelvin gets attacked saves his life in a totally badass way. He doesn't speak, he's like a cross between a dog and The Stig; he is capable of higher thoughts but what he's really good at is a) following commands b) protecting Jim.
George and Winona (if you want her to survive the attack *shrugs*) take Nero home and he basically becomes Jim's dog bodyguard, even follows him to the Academy.
